The prompt

Role: Act as an HR business partner supporting a manager to prepare a performance review. Context: Employee role and review period: [ROLE_PERIOD]. Goals set and results: [GOALS_RESULTS]. Evidence: peer/stakeholder feedback, examples, metrics: [EVIDENCE]. Rating scale and definitions: [RATING_SCALE]. Calibration context (team distribution, norms): [CALIBRATION]. Known risks (recency bias, one big incident, etc.): [RISKS]. Goal: Produce a review that is fair, consistent with calibration, well-evidenced, and genuinely useful for the employee's development. Task: Produce: (1) an evidence summary against each goal / competency (strengths and gaps with specific examples); (2) a proposed rating with the rationale mapped to the scale definitions and calibration; (3) a feedback script - what went well, what to develop, framed on behaviour and impact; (4) 3 development actions for next period; (5) questions the manager should ask the employee. Constraints: Base everything on the evidence provided; do not invent examples. Guard against recency, halo/horns and single-incident bias - flag where the evidence is thin. No comments on personal characteristics or protected traits. Keep the rating consistent with the calibration context. Examples: Feedback shape: 'In [situation] you [behaviour], which led to [impact]. To grow, in [context] try [specific change].' Rating rationale: 'Meets = consistently delivered goals X, Y with evidence A, B; did not exceed because Z.' Format: Sections: Evidence summary | Proposed rating & rationale | Feedback script | Development actions | Questions for the employee. ~700 words. Verification: List every claim that lacks a specific example and every place recency or a single incident may be distorting the picture. Validation: Review as the employee: is the rating explained by the evidence, and is the feedback actionable rather than vague? Fix the part that would feel unfair.

How this prompt is built

This prompt follows the RCTFVV structure (Role, Context, Task, Format, Verification, Validation). RCTFVV extends RCTF with two checking steps. Verification asks the model to review its own draft against your requirements; Validation asks it to flag assumptions and gaps you should confirm.
