Run a fair 360-degree feedback process
A 360-degree feedback process design with rater selection, questions, confidentiality rules, and debrief steps that avoid the usual mistakes.
The prompt
Help me design and run a 360-degree feedback process.
Who is being reviewed: [e.g. "12 people managers", "one senior leader"]
Purpose: [development only / input to performance review - be explicit]
Organization size and culture: [DETAILS, past experience with feedback]
Tool: [survey platform or HR system]
Timeline: [DATES]
Deliver:
1. Purpose and ground rules: a recommendation on development-only vs. evaluative use, and the risks of mixing them.
2. Rater selection: how many raters per group (manager, peers, direct reports, others), who chooses them, and minimum group sizes so answers stay anonymous.
3. Questionnaire: 15-25 behavior-based items tied to our competencies or values, a rating scale with clear anchors, and 3 open questions (start, stop, continue).
4. Confidentiality rules: who sees what, how comments are handled, and what happens if a group is too small to report.
5. Communications: short messages to participants and raters explaining purpose, time needed, and how to give useful, specific feedback.
6. Common mistakes and how to avoid them: vague or personal comments, rater fatigue, recency bias, retaliation fears, results with no follow-up, using scores to rank people.
7. Debrief and action: how to deliver the report (ideally with a trained facilitator or coach), a debrief agenda, and a simple development plan template.
Keep the process fair and consistent for everyone, and check data privacy and any local employment rules with HR or legal before launching.

How this prompt is built
This prompt follows the RTF structure (Role, Task, Format). RTF tells the model who to be, what to do and what shape the answer should take. It is the quickest structure that still gives noticeably better results than a bare request.
