Facilitate a fair performance calibration meeting
Prepares an agenda, ground rules, bias checks, and facilitator prompts to run a calibration session that produces consistent ratings.
The prompt
Help me facilitate a performance calibration meeting with a group of managers.
Group being calibrated: [team/function, number of employees, levels]
Rating scale and definitions: [PASTE]
Target or guideline distribution (if any): [e.g. none / guidance only]
Pre-submitted ratings summary: [counts by rating per manager - optional]
Time available: [e.g. 2 hours]
Known challenges: [e.g. one manager rates everyone high, new managers, remote vs. office employees]
Give me:
1. Pre-work for managers - what to bring for each person (evidence of results and behaviors against level expectations, not adjectives).
2. Agenda with timings - prioritize discussion time on borderline cases and top/bottom ratings rather than reviewing everyone equally.
3. Ground rules - confidentiality, evidence over impressions, compare to the level standard not to each other, everyone speaks.
4. Bias checks to call out live - recency, halo/horns, proximity (remote vs. in office), leniency/severity by manager, similarity, and patterns by gender, race, or leave status.
5. Facilitator prompts - e.g. "What's the evidence that this is above the level expectation?", "Would we rate this the same if someone else delivered it?"
6. Post-meeting checks - distribution by manager and by demographic group (where lawful), documentation of rating changes and reasons.
7. Template for recording each change and its rationale.
Rules: only analyze demographic patterns where that data is lawfully collected, suppress any group under 5 people, and do not invent counts - work only from what I provide.
Highlighted [brackets] are blanks to replace with your own details.

How this prompt is built
This prompt follows the Few-Shot structure (Few-shot prompting). A few-shot prompt includes one or more worked examples of the input and the output you want, so the model can copy the pattern instead of guessing it.
