Stress-test the cost of a sales commission plan
A finance review of a proposed commission plan that models payouts, cost of sales, and gaming risks before launch.
The prompt
Help me model and stress-test the cost of a proposed sales commission plan.
Plan design: [PASTE: base/variable split, quotas, commission rates, accelerators, decelerators, caps, SPIFs, clawbacks, payment timing]
Sales team: [number of reps by role, quota per rep]
Historical attainment distribution: [e.g. "% of reps at 0-50%, 50-80%, 80-100%, 100-120%, 120%+"]
Revenue plan and gross margin: [DETAILS]
Budget for variable compensation: [AMOUNT or % of revenue]
Steps:
1. Model total payout under three scenarios: historical attainment, everyone at 100%, and a strong year with many reps above quota.
2. Calculate cost of sales as % of revenue and per $1 of new bookings in each scenario.
3. Flag gaming risks: deal timing to hit accelerators, splitting or pushing deals, discounting to close, over-crediting overlays.
4. Check alignment: does the plan pay for what the company values (margin, multi-year, collections, new logos)?
5. Note the accounting effect: capitalizing commissions for contracts where required and the accrual approach.
Return:
- A payout model summary by scenario.
- A risk table: Plan feature | Risk | Likely behavior | Mitigation.
- Recommended changes with cost impact.
- Questions for Sales leadership.
Use only figures I give; mark gaps [CONFIRM]. Have HR and legal confirm the plan meets local wage and commission laws.
Highlighted [brackets] are blanks to replace with your own details.

How this prompt is built
This prompt follows the RTF structure (Role, Task, Format). RTF tells the model who to be, what to do and what shape the answer should take. It is the quickest structure that still gives noticeably better results than a bare request.
