Build an operator skills matrix and cross-training plan
A skills matrix showing who can run which station at what level, the coverage gaps, and a cross-training plan to close them.
The prompt
Help me build an operator skills matrix and a cross-training plan.
Area: [line, cell, or department]
Stations, machines, or skills: [LIST, including setup, quality checks, and safety-critical tasks]
Operators and current abilities: [NAME or ID, shift, and what each can do today, roughly]
Coverage required: [e.g. "at least 3 people fully qualified per station per shift"]
Certifications needed: [forklift, crane, welding, confined space, or none]
Training time available: [hours per week, when coverage allows]
Known risks: [upcoming retirements, absences, high-turnover stations]
Steps:
1. Use a 4-level scale: 0 = not trained, 1 = in training (works only with supervision), 2 = qualified (meets quality and cycle time alone), 3 = can train others. Define what evidence moves someone up a level, such as observed runs and quality results signed off by a trainer.
2. Build the matrix and calculate coverage per station per shift against the requirement.
3. Flag single points of failure: stations only one person can run, and trainers about to leave.
4. Prioritize who to train on what, based on risk, operator interest, and fairness in opportunity.
5. Plan training in realistic blocks around production, using the Job Instruction method (prepare, present, try out, follow up).
Return:
- The skills matrix as a table (operators as rows, stations as columns).
- A coverage summary with red/amber/green per station.
- A 90-day cross-training plan: who, what, trainer, target level, target date.
- How to keep the matrix current and use it in shift planning.
Do not rate people I haven't described; mark them [ASSESS]. Apply qualification decisions consistently, and check any link to pay grades with HR and your labor agreement.

How this prompt is built
This prompt follows the RTF structure (Role, Task, Format). RTF tells the model who to be, what to do and what shape the answer should take. It is the quickest structure that still gives noticeably better results than a bare request.
