Diagnose my digital subscription funnel and reader churn
An analysis of paywall, registration, conversion, and churn data that pinpoints the weakest stage and tests to run next.
The prompt
Help me analyze our digital subscription funnel and find where we are losing readers.
Paywall model: [metered (how many free articles), freemium, hard paywall, registration wall]
Funnel data by month: [unique visitors, engaged or registered users, paywall hits, trial or intro starts, paid conversions, active subscribers, cancellations]
Pricing and offers: [intro price, full price, discount length, annual vs monthly]
Engagement data: [newsletter sign-ups, visits per user, articles per visit, app users]
Recent changes: [meter changes, price rises, site redesign, big news events]
Analyze:
1. Conversion rates between each stage, and the stage with the biggest drop-off relative to my history.
2. Churn: overall monthly churn, churn at the end of intro offers (the price step-up), and early churn in the first 90 days.
3. The link between engagement and retention, e.g. whether newsletter or app users churn less.
4. Revenue per subscriber after discounts, and whether discounting is driving low-value sign-ups.
5. The effect of the recent changes, separating them from seasonal and news-cycle swings.
Return:
1. A funnel table: stage | volume | conversion to next stage | change vs prior period.
2. The top three problems, ranked by revenue impact, with the evidence.
3. Five tests to run (e.g. meter limit, registration prompts, offer length, save offers at cancellation), each with a hypothesis, metric, and how long to run it.
4. The data I am missing that would sharpen the analysis.
Use only my numbers and show the calculations. Do not invent industry benchmarks; if you mention typical ranges, say they need checking against a current source.
